Approach

A partnership built for implementation.

Program design begins with the need, not the product. Impact measures are identified before a program launches.

The Imagine Model

Imagine. Innovate. Inspire.

01

Imagine

See what is possible before accepting what is familiar.

02

Innovate

Design a practical response to a real educational need.

03

Inspire

Equip people with confidence, knowledge, and a reason to act.

04

Impact

Measure whether the work produced meaningful and sustainable change.

We will not call activity impact. We will not call novelty innovation. We will not call inspiration transformation unless behavior, capacity, or outcomes improve.

Four phases

Listen. Design. Implement. Improve.

Focus

LISTEN

Clarify the need with local stakeholders.

  • Validate the need with the people who will live with the work.
  • Name the audience, the constraint, and what is already being tried.
  • Refuse a solution that arrives before the problem is clear.

Our learning standard

Adults learn best when content is relevant, active, supported, and connected to practice.

  1. 01Begin with a real problem of practice.
  2. 02Respect participants as experienced professionals.
  3. 03Include modeling, discussion, application, and reflection.
  4. 04Provide tools that can be used after the session.
  5. 05Build follow-through through coaching, mentorship, communities of practice, or implementation checks.
  6. 06Evaluate usefulness and application, not just satisfaction.

Program design standard

Programs are promises. They should be designed with the same care used to make them.

  1. 01Define the educational need and population served.
  2. 02State intended outcomes in observable terms.
  3. 03Identify the evidence, expertise, or credible rationale behind the approach.
  4. 04Set eligibility, access, safety, staffing, and delivery standards.
  5. 05Prepare a realistic budget and sustainability plan.
  6. 06Define data collection, feedback, and improvement methods.
  7. 07Clarify ownership, partners, and decision authority.
  8. 08Complete a pilot or staged launch when risk or uncertainty is significant.

Program lifecycle

Explore. Design. Pilot. Improve. Scale. Sunset.

No program should launch merely because a leader is enthusiastic or a funder is interested.

  1. 01

    Explore

Validate the need and listen to intended participants.

  2. 02

    Design

Build the model, outcomes, budget, safeguards, and evaluation plan.

  3. 03

    Pilot

Test at a manageable scale and document what happens.

  4. 04

    Improve

Revise based on evidence, feedback, cost, and feasibility.

  5. 05

    Scale

Expand only when quality and sustainability can be preserved.

  6. 06

    Sunset

Close or redesign work that no longer serves the mission effectively.

The six questions

The hardest part of clarity is maintaining it when opportunity, pressure, and growth arrive.

  1. 01

Does this clearly advance our educational purpose?

  2. 02

Who benefits, and is the public benefit substantial?

  3. 03

Does it fit our identity, values, and strategic pillars?

  4. 04

Can we deliver it safely, ethically, and excellently?

  5. 05

What will it cost in money, time, reputation, and attention?

  6. 06

How will we know whether it worked?
